How to Evaluate a Custom Metal Hardware Supplier

Most hardware supplier evaluations fail in the same place. A brand sends a tech pack to five factories, compares the unit prices that come back, selects the lowest, and discovers the real cost structure three months later — in chargeable sample rounds, in a mold that cannot be moved, in a compliance certificate that covers the wrong market. Unit price is the easiest variable to compare and the least predictive of what a hardware program will actually cost.

The eight questions below separate suppliers who have a defined process from suppliers who will improvise once an order is in the system. They are ordered by how early the answer matters. Ask all eight before approving a first sample, because after approval the cost of switching rises sharply.

1. Do You Have an Existing Mold Library, or Is Every Design Quoted as New Tooling?

This is the fastest way to measure whether a supplier has real production history. A factory that has run thousands of programs accumulates molds, and a large proportion of new requests can be matched to something already cut. A supplier that quotes new tooling for every enquiry is either starting from a very small base or is treating tooling as a margin line rather than a cost line.

Ask for a specific answer: how many mold references exist, and can they identify a match for your design at quotation rather than after you have paid. 2. Is the MOQ Per Design or Per Order?

A quoted minimum order quantity means very little on its own. The question that determines your actual commitment is whether the threshold applies per design or across the order. A collection with four button variants sits at four times the exposure if the MOQ is per design, and suppliers are not always explicit about which basis they are quoting.

Ask any supplier to confirm the basis in writing, then ask the follow-up that matters more: does the same threshold hold when the design uses an existing mold, or does the minimum rise because the run is smaller? A supplier who cannot answer that quickly has not standardised their own commercial terms.

3. How Many Sampling Rounds Are Included, and What Makes a Round Chargeable?

Sampling is where schedules break. The number that matters is not the advertised sampling lead time but the number of rounds you should realistically expect, and which of those rounds you will pay for.

Typical sampling at Noraforge runs 14 days from an approved specification, with a new mold adding 5 to 7 days for fabrication before that clock starts. Most projects reach approval within one to three rounds. The single largest driver of additional rounds is an incomplete specification at the outset — material, gauge, dimensions with tolerance, finish name with a colour reference, logo method, and artwork as a vector file. Where those are missing, factory defaults fill the gaps, and each default that turns out to be wrong costs a round. Ask the supplier what they do when a specification is incomplete: the useful answer is that they list the open items and ask, not that they proceed on assumption.

4. Which Compliance Documents Do You Issue, and for Which Market?

Compliance answers are often given as a list of acronyms with no market attached, which is where brands get caught. EU and North American requirements differ in both thresholds and required test methods, and a certificate issued against the wrong protocol is not a partial pass — it is not a pass at all.

The specific things to establish: does the supplier issue documentation for OEKO-TEX Standard 100, REACH substance restrictions, and CPSIA; is nickel release tested to EN 1811 for items in prolonged skin contact; and is the hardware lead-safe and phthalate-controlled. If any part of the range is intended for babywear or children’s apparel, ask separately about pull-test verification for snaps, studs, and rivets, because attachment security is tested independently of chemical compliance. 5. How Is Colour Consistency Measured Between Batches?

Every supplier will say the colour will match. The question is how they measure it. Without a numeric tolerance, “match” is an opinion formed under whatever lighting the QC bench happens to have.

Ask for the tolerance as a number. Noraforge holds colour consistency to delta-E under 1.5 across a batch, which is the threshold that prevents visible banding when hardware from different plating runs is combined on a single garment. Then ask the procedural question: what becomes the reference standard once bulk begins? The correct answer is the approved physical sample, retained and used for comparison — not the original digital colour call-out, which cannot capture gloss level or surface texture. 6. Who Owns the Mold After Production?

Mold ownership is rarely raised during a first order and is difficult to resolve afterwards. If you have paid a tooling charge, establish in writing whether that buys ownership of the mold, exclusive use of it, or simply the right to run production on it at that factory.

The practical consequence appears when you want to move volume, run a second source, or exit the relationship. A brand that assumed it owned a mold and finds it cannot move the design is not negotiating from a strong position. Ask the question before the first tooling invoice, not at the point of departure.

7. What Happens When a Bulk Lot Fails Your Inspection?

This question tests process rather than intent. Every supplier will say quality is important; the useful information is what mechanism exists when a lot does not conform.

Ask three things. What inspection standard is applied before shipment, and what sampling plan sits behind it. What is the remedy when a defect is found after delivery — rework, replacement, credit — and who bears the freight. And what root-cause step follows, because a supplier who replaces the lot without changing anything upstream will send you the same defect on the next run. A supplier who can describe the failure path in specific terms has been through it. One who describes only the success path has not, or is not telling you.

8. How Do You Answer a Question You Cannot Answer?

The final question is behavioural, and it predicts the working relationship better than any of the technical answers. Ask something genuinely at the edge of the supplier’s scope — an unusual substrate, a wash recipe they have not run, a test protocol outside their normal range.

What you are looking for is whether they say they do not know and will confirm. A supplier who answers every question affirmatively is not a capable supplier; they are a supplier who will discover the problem during your production run instead of during the quotation. A Dutch workwear brand needed corrosion-resistant snap fasteners for a marine-service uniform line. Initial sample passed appearance review but failed a 48-hour salt-spray check at the cap edge. None of these eight questions require technical knowledge of metal forming to ask, and none of them can be answered convincingly by a supplier who has not built a process. Run them as a written checklist and send the same list to every factory you are considering. The differences in how the answers arrive — specific and numeric, or general and reassuring — will tell you more about the next twelve months than the unit prices will.
